If you run a vertical bagger day in, day out, you’ll know that a lot can go wrong quietly before it becomes an expensive problem. One of the most overlooked culprits behind poor bag formation, film waste, and unplanned downtime is a worn-out forming set. It’s a small component doing a huge job, and when it starts to fail, the whole line feels it.

1. Inconsistent or Poor Bag Formation

The most obvious symptom of a failing forming set is exactly what it sounds like: your bags stop looking the way they should. You might notice wrinkled film, uneven overlap on the fin or lap seal, crooked bags, or pouches that simply won’t hold their shape as they come off the vertical bagging machine.

Poor bag formation happens because the forming set is no longer guiding the film smoothly and consistently around the shoulder. Over time, the surfaces that the film glides across develop micro-scratches, dents, or uneven wear patterns. Even a fraction of a millimetre of distortion is enough to throw off the tube shape, which cascades into seal problems, fill inaccuracies, and rejected packs further down the line. If your quality team is fielding more complaints about pack appearance than they used to, it’s worth inspecting this component before you start blaming the film or the operators.

2. Visible Forming Set Wear

Sometimes the evidence is right there in front of you. Take the forming set off the machine and have a proper look under good lighting. Are there scratches, scoring marks, or polish patches where the film has been dragging repeatedly across the same spot? Is the coating flaking, discoloured, or worn through to bare metal in places?

Forming set wear is completely normal over the working life of the component; every unit will eventually wear because film is constantly moving across it at speed, day after day, shift after shift. The question isn’t whether wear exists, but how far it’s progressed. Light surface marks are usually fine. Deep grooves, pitting, or worn coating are a clear signal that dimensional accuracy has been compromised and it’s time to start planning a replacement forming set rather than waiting for a full breakdown.

3. Rising Film Waste and Give-Away

Have you noticed your film usage creeping up without a corresponding increase in output? Film waste is one of the easiest costs to miss on a packaging line because it builds up gradually rather than announcing itself all at once. A worn forming set can cause film to track poorly, wrinkle, or misalign as it forms around the shoulder, forcing operators to run wider seal margins, increase tension, or scrap more start-up bags just to get an acceptable pack.

Multiply that small percentage of extra film across a full production shift, and you’re looking at a meaningful chunk of your packaging budget disappearing for no good reason. 4. More Frequent Seal Failures and Line Stoppages

A forming set that’s past its best doesn’t just affect how a bag looks; it affects how well it seals. When the film isn’t forming around a true, consistent tube, the fin seal and end seals struggle to make full, even contact. That means more leakers, more failed seal integrity tests, and more product returns.

It also tends to mean more stoppages. Operators end up making constant micro-adjustments to temperature, dwell time, or jaw pressure just to compensate for a forming set that isn’t doing its job properly. That’s time your line isn’t running, and it’s a classic sign that patching things up is no longer a sustainable strategy. At this point, most manufacturers are better served by either a full forming set replacement or a professional forming set refurbishment, depending on the extent of the wear.

5. It’s Simply Been in Service Too Long

Every forming set has a working life that depends on your product, film type, run speed, and how well the machine is maintained. But even with excellent bagging machine maintenance, nothing lasts forever. If you can’t remember the last time yours was inspected, refurbished, or replaced, that alone is worth acting on.

Waiting until total failure is a costly approach.
